The 8–16 Week ERP Rollout: A Practical Playbook for Manufacturers

Most ERP projects fail from over-scoping, not bad technology.

Start with processes, not modules

Every failed ERP we have rescued started with a feature list. Every successful one started with a process map. Before any module is configured, we sit with each department and document how work actually flows — purchase requisitions, goods receipt, production issues, dispatch — including the informal workarounds everyone quietly relies on.

This takes two to three structured workshops, and it produces the single most valuable artefact of the project: a shared, honest picture of operations that management, the shop floor and our engineers all agree on.

  • Map current workflows before discussing software
  • Define three measurable outcomes (e.g. stock accuracy, close time)
  • List every integration early — Tally, weighbridges, banks
  • Appoint one process owner per department, not one for the company

Phase the rollout ruthlessly

Trying to go live with 14 modules at once is how projects die. We sequence the rollout so the business feels wins early: inventory, sales and finance first — because that is where accuracy and cash visibility come from — then production and HR, then analytics on top of clean, trusted data.

Each phase ships in two-week sprints with a demo every Friday. Nobody waits three months to discover a misunderstanding.

  • Phase 1: inventory, sales, purchase, GST-ready finance
  • Phase 2: production planning, quality, HR & payroll
  • Phase 3: management cockpits and Power BI analytics
  • Data migration runs in parallel, rehearsed twice before go-live

Adoption is the real deliverable

Software that the shop floor refuses to use is just expensive shelfware. We design for the least technical user first — barcode guns, big tap targets, regional language labels — then train on the floor, not in a conference room.

  • On-floor training in 30-minute shift-friendly sessions
  • Barcode-first UX — typing is the exception, not the rule
  • We shadow operations for the first month after go-live
  • Quarterly audits catch silent workarounds before they calcify

Questions we get on this

How long does an ERP rollout take for a manufacturer?
Multi-plant manufacturers go live in phases across roughly 8–16 weeks. Each phase ships in two-week sprints with a demo every Friday, so the business sees working software rather than waiting three months to discover a misunderstanding.
Why do ERP implementations fail?
Over-scoping, not bad technology. Every failed ERP we have rescued started with a feature list, and going live with 14 modules at once is how projects die. We sequence the rollout so inventory, sales and finance land first, then production and HR, then analytics on clean, trusted data.
What should we do before configuring any ERP module?
Map the process first. Two to three structured workshops with each department capture how work actually flows — including the informal workarounds — and produce three measurable outcomes, a full list of integrations (Tally, weighbridges, banks) and one process owner per department rather than one for the company.
